좋은 PM의 조건

 어떻게 하면 좋은 PM(Product or Project Manager)이 될 수 있는지에 대해 이야기해보고자 합니다.
 PM이란, 제품이나 프로젝트의 전체적인 흐름을 주도하며, 그 성공에 큰 영향을 미치는 중요한 직무입니다. 이러한 PM이 성공적인 업무를 수행하기 위해 필요한 조건들을 우선 한 번 살펴보겠습니다.

 

1. 좋은 팀의 구성 조건

 

먼저, PM이 효과적인 업무를 수행하려면, 그가 속한 팀의 구성이 매우 중요합니다. 

팀은 곧 PM의 (가장 중요한) 힘이 됩니다.

1) 핵심 인력이 있는 팀: 업무에 대한 뛰어난 역량과 인품이 좋은 인재, 이들이 팀의 핵심 인력이 됩니다. 이들은 시장과 제품, 기업에 대한 이해도를 바탕으로 적절한 방법을 도출해서, 결국에 회사가 성장하고 발전하게 이끕니다.
(심지어 위기에는 회사를 위해서 헌신과 희생까지도 합니다.)

2) 사업 및 회사에서 직무와 팀간의 가치를 잘 알고 활용하는 팀: 각 직무와 팀이 회사에서 어떤 가치를 지니는지 알고, 그 가치를 최대한 활용할 수 있는 팀은 팀의 성과뿐만이 아니라 조직과 회사 전체의 성장의 핵심 역할을 하게 됩니다.

3) 서로 간에 배울 점이 있는 선배/후배(동료)가 있는 팀: 좋은 팀은 서로 배우고 성장할 수 있는 팀입니다. 각자의 강점을 공유하며 서로를 끌어올리기도하고 받쳐주는 선배/후배(동료)가 있는 팀은 서로 간의 시너지를 극대화할 수 있습니다.

2. 좋은 PM의 중요한 역할!

 

1)  적절한 킥오프를 통한 공유

 프로젝트나 제품의 시작에서, 적절한 킥오프는 필수적입니다. 이를 통해 팀은 공통의 목표를 설정하고 각자의 역할과 책임을 명확히 이해할 수 있습니다. 그리고 범위와 한계 등을 자유롭게 논의하고 토론할 기회를 가지게 됩니다. 이는 이해관계자간의 신뢰와 역할을 서로 명확하게 해서, 향후 커뮤니케이션 오류를 최소화해서 업무 효과성과 효율성을 추구할 수 있습니다. 

 

2) 스트레스 관리와 커뮤니케이션

우리 팀 또는 회사의 스트레스를 적절하게 관리하는 것 역시 중요합니다. 이는 좋은 커뮤니케이션이 바탕이 됩니다. 서로의 의견을 존중하고 이해하려는 노력, 그리고 그것을 토대로 문제를 해결해나가는 과정에서 스트레스는 저절로 줄어드는 효과를 기대할 수 있습니다.

 

 

3. PM 직무의 이해

 

마지막으로, PM 자신이 직무를 명확하게 이해하는 것이 필수적입니다. 

1) Product 또는 Project의 목적에 따른 역할과 책임을 명확화
PM은 Product 또는 Project의 목적에 따른 역할과 책임을 명확하게 인지해야 합니다. 그러한 이해를 바탕으로 조직을 적절하게 구성하고 필요시 적절한 인재를 채용해야 합니다. 또한, 시간의 가치를 중심에 두고 어떻게하면 더 효과적이면서 효율적으로 목적을 빠르게 달성할 수 있을지 파악해야 합니다.

2) 이해 관계자의 정보를 최신화
PM은 리더와 팀원(또는 팀) 간의 정보 차이로 인한 왜곡이 발생하지 않도록 항상 서로의 정보를 최신화해야 합니다. 이를 통해 모든 구성원이 가장 중요한 일을 할 수 있도록 만들어야 하며, 작은 결정은 최대한 위임하되, 의사결정권자와 비슷한 결정을 할 수 있도록 유도해야 합니다.

3) 성과를 달성하기 위한 전략과 추진력
최종적으로 모두가 좋아하는 대표(PM)는 '성과를 잘 내면서, 전략을 잘 세우고, 추진력 있는 사람'인 것을 명심해야 합니다. 이처럼 PM이 되기 위해서는 다양한 조건이 필요하며, 이는 시간과 노력을 통해 갖춰져야 하는 능력입니다.

기억하셔야 할 것은, PM이란 제품이나 프로젝트를 성공으로 이끌어내는 역할을 하는 것이지만, 그 성공은 팀 전체의 노력의 결과임을 잊지 마십시오. 팀원 각자가 주어진 역할을 최선을 다해 수행하고, 서로의 성장을 돕는 환경을 만드는 것, (어려운 길이지만) 이것이 바로 좋은 PM이 되는 가장 중요한 첫걸음입니다.

The team becomes the most significant strength of the PM.

1) A team with core personnel: The core personnel of a team are those with exceptional competence and good character in their tasks. They derive suitable methods based on their understanding of the market, product, and company, ultimately leading the company to growth and development. They even sacrifice and dedicate themselves for the company in times of crisis.

2) A team that understands and utilizes the value of each role and team in the business and company: A team that knows the value each role and team brings to the company, and can maximize this value, will play a key role in the growth of not just the team's performance but the entire organization and company.

3) A team with seniors/juniors (colleagues) who can learn from each other: A good team is one that can learn and grow together. A team with seniors and juniors (colleagues) who support and raise each other by sharing their strengths can maximize the synergy among them.

 

2. The Important Role of a Good PM!

 

1) Sharing through appropriate kick-offs
At the start of a project or product, an appropriate kick-off is crucial. Through this, the team can set common goals and clearly understand their roles and responsibilities. It also provides an opportunity to freely discuss and debate the scope and limitations. This clarity in roles among stakeholders minimizes future communication errors and aims for task effectiveness and efficiency.

2) Stress Management and Communication
Managing stress within our team or company is also important. This is based on good communication. The effort to respect and understand each other's opinions, and the process of resolving problems based on that, can naturally reduce stress.

 

Understanding the Role of a PM

 

Lastly, it is essential for the PM to clearly understand their role.

1) Clarifying roles and responsibilities according to the purpose of the Product or Project
 PMs need to clearly recognize their roles and responsibilities according to the purpose of the Product or Project. They need to structure the organization appropriately based on this understanding, and when necessary, hire the right talent. Also, they should figure out how to achieve the purpose faster, more effectively, and efficiently by focusing on the value of time.

2) Keeping stakeholders' information up-to-date
 PMs should always keep the information between the leader and the team members (or the team) up to date to prevent distortions due to information gaps. They need to enable all members to focus on the most important tasks, delegate minor decisions as much as possible, and guide them to make similar decisions to the decision-makers.

3) Strategies and driving force to achieve results
